UPLEO INTELLIGENCE — METHODOLOGY

The rigor of a research institute. The demands of a strategic partner.

Every engagement follows a structured protocol, designed to produce reproducible, defensible results — not impressions. Here's how we build the proof, step by step.

We make no recommendation that isn't backed by verifiable data. Our method draws on research-institute standards — source triangulation, representativeness checks, methodological traceability — applied to concrete business challenges. The result: conclusions you can challenge, defend in a leadership committee, and activate with no grey areas.

Our non-negotiable requirements

Before a mission even starts, a few principles shape how we produce knowledge.

Source triangulation

No conclusion rests on a single source. We systematically cross primary data (fieldwork, interviews), secondary data (studies, sector benchmarks) and weak signals (monitoring, emerging trends).

Methodological traceability

Every recommendation can be traced back to the data or observation that motivated it. Nothing is opinion disguised as analysis.

Bias control

Sample construction, questionnaire design, choice of respondents: every collection step is designed to limit confirmation and selection bias.

Replicability

Our protocol is documented at every step, which lets us reassess a question over time with a comparable method — useful for measuring change or impact.

  1. 01

    Framing & Problem Formulation

Objective: a poorly framed mission produces unusable results, however rigorous the method. This step turns a vague intuition or issue into precise, measurable research questions.

We run framing interviews with key stakeholders to identify the decisions the mission must inform, the hypotheses to test, and the time, budget or scope constraints. This step ends with explicit working hypotheses — the foundation the rest of the method builds on.

Rigor guarantee: we document hypotheses before collecting any data, to avoid the bias of searching after the fact for data that confirms an already-fixed conclusion.

Deliverables: framing note, validated working hypotheses, mission plan

  2. 02

    Existing-Knowledge Review & Mapping

Objective: never start from scratch. This step capitalizes on what's already known — inside the client and across the sector ecosystem — before producing new data.

Audit of data, studies and past learnings already available at the client; review of relevant sector publications, analyst reports and competitive benchmarks. This mapping pinpoints exactly which areas of uncertainty justify dedicated field collection.

Rigor guarantee: every secondary source is assessed for reliability and recency before being folded into the analysis — a dated or unqualified source is discarded or weighted accordingly.

Deliverables: synthesis of existing knowledge, mapping of uncertainty areas

  3. 03

    Primary Data Collection

Objective: produce first-hand knowledge, precisely tailored to the hypotheses formulated in step 1 — rather than settling for generic data.

Depending on the nature of the questions, we deploy quantitative methods (structured surveys, behavioral data analysis) and/or qualitative methods (semi-structured interviews, field observation, focus groups). The choice of method is always justified by the nature of the question — a perception question doesn't call for the same protocol as a market-sizing question.

Rigor guarantee: sample construction and choice of respondents are designed to be representative of the population or market studied, with particular care around selection bias.

Deliverables: raw collected data, verbatims and field observations

  4. 04

    Analysis & Data Cross-referencing

Objective: turn raw — often heterogeneous — data into actionable signals, while avoiding two classic pitfalls: over-interpreting an isolated signal, and diluting a strong insight in an overly smooth synthesis.

We systematically cross the quantitative and qualitative data collected with the existing-knowledge map built in step 2. This triangulation distinguishes structural trends from one-off signals, and surfaces insights that wouldn't be visible in any single source taken alone.

Rigor guarantee: any conclusion must be corroborated by at least two distinct sources or collection methods before being treated as a validated insight rather than a hypothesis to dig further into.

Deliverables: cross-referenced analysis, insight mapping, signal prioritization

  5. 05

    Strategic Recommendations

Objective: an insight is only useful if it leads to a decision. This step translates the analysis into concrete choices — positioning, priorities, trade-offs — that the client can decide on.

Each recommendation is presented with its founding insight, the options considered and discarded, and the conditions for success or failure. We deliberately avoid "consensus" recommendations that settle nothing: our role is to hold an argued point of view, not to hand back a range of options with no trade-off made.

Rigor guarantee: in the final document, every recommendation is explicitly linked to the data that justifies it — so the client can challenge our reasoning point by point.

Deliverables: argued strategic plan, prioritized roadmap, alternative scenarios where relevant

  6. 06

    Playback & Stress-Testing

Objective: a recommendation that has never been challenged in committee isn't yet a solid recommendation. This step is a moment of dialogue, not just presentation.

Findings are played back to stakeholders, with dedicated time for pushback: objections, counter-examples, unanticipated operational constraints. Recommendations are adjusted if field input calls certain trade-offs into question — playback is not a closing formality.

Rigor guarantee: post-playback adjustments are documented on the same basis as the initial analysis, to keep the full reasoning traceable.

Deliverables: final presentation, record of trade-offs, consolidated version of the strategic plan

  7. 07

    Activation & Implementation Follow-up

Objective: strategy doesn't stop at the document. This step ensures the recommendations produce a measurable effect over time.

We support the rollout of the activation plan, bringing in our Tech or Creative divisions for direct execution when needed — with no information lost in the handoff, since the team that led the diagnosis stays involved. Tracking indicators are defined from this step onward to measure the real impact of the recommendations.

Rigor guarantee: tracking indicators are defined before activation launches — never reconstructed after the fact to justify an already-known result.

Deliverables: activation plan, tracking indicators, regular check-ins

And after the strategy?

Many consulting firms stop at the recommendation. At UPLEO, the same team that designed the strategy can build it technically (Upleo Tech) or bring it to life creatively (Upleo Creative) — with no information lost in the handoff.
